Quick Answer: Full teardown is the default recommendation from most integrators because it is faster to quote, easier to install, and more profitable than diagnosing and modernizing what is already on the wall. Owners are not buying equipment. They are buying time and efficiency. When the lifecycle of the existing system is respected, the right answer is almost never to start over. Four different times in the last eighteen months, an owner has sent us a proposal from another integrator that reads like a total demolition plan. Every processor pulled. Every keypad swapped. Every touch panel replaced. Every amp, every switch, every access point. Rack rebuild. Reprogram from scratch. Ceiling speakers into the dumpster because the new brand is different. Six figures of hardware, another six figures of labor, and the punchline: the existing system, in most cases, still works.

That is the racket.

Why It Happens

Because full teardown is faster to quote than selective modernization. It is easier to install than a hybrid architecture. And it is more profitable per hour of engineering labor than the deep diagnostic work required to understand what is actually on the wall.

Selective modernization is diagnostic work. It requires the integrator to walk the system, test what is there, figure out what still holds value, and decide what to add, what to bridge, and what to replace. That is skilled labor. Most firms are not staffed or trained to do it. They are staffed to install a shopping list. So when they walk the job, they see a shopping list.

A discontinued processor is a great example. The Crestron CP3 is discontinued from Crestron price lists. It is not broken. It has run reliably in thousands of homes for years and continues to run reliably in most of them today. Discontinued means the manufacturer is no longer selling new units. It does not mean the unit in the rack has failed. But on a shopping-list quote, discontinued reads the same as broken, because either way it becomes a line item. The integrator does not have to think harder than that.

What Owners Are Actually Buying

Nobody wakes up wanting a new equipment rack. Owners buy AV and automation for the same reason they buy anything else in a well-run house: they want the outcome. Lights come on when they walk in. Shades close when the movie starts. Music follows them from the kitchen to the terrace. The system responds. That is the product.

Hardware is the invoice, not the product. When an integrator walks into a working system and quotes a full replacement, they are not selling better outcomes. They are selling the same outcome the owner already has, with a new invoice attached. The right conversation is different. It sounds like: what is working, what is at risk, what can we modernize inside the existing footprint, and where does new hardware actually add capability the owner will feel.

The Equipment Lifecycle Nobody Wants to Teach You

Every category of AV and automation hardware has its own real-world service life. Not the manufacturer end-of-sale date. The actual service life, measured in years of reliable operation on a properly designed system.

  • Control processors. A well-installed Crestron processor routinely runs 12 to 15 years in the field. The manufacturer will end-of-sale it long before that. End-of-sale is a business decision. Reliability is a field decision. They are not the same thing.
  • Lighting control. A Lutron RadioRA 2 or HomeWorks system installed correctly can run 15 years with no functional failure. RadioRA 3 exists because Lutron builds new platforms, not because RA2 stopped working.
  • Network infrastructure. Enterprise switches and access points age faster because throughput requirements change. Ten years is the practical ceiling for most residential deployments. Consumer-grade gear gets pulled sooner because it was never built for the load.
  • Audio. A properly specified amplifier can outlast the owner. In-wall and in-ceiling speakers routinely deliver two decades of service if the drivers were sized correctly at install and if the cabinets never got wet.
  • Video. Displays are the shortest-lived category. Five to eight years for premium panels, less for entry-level. This is where replacement usually is the right call.
  • Cameras and access control. Seven to ten years, with the caveat that firmware support and cybersecurity posture can force earlier upgrades than the hardware itself would require.

A quote that ignores this lifecycle math is not a quote. It is a shopping list. And a shopping list that ignores what is still serviceable in the rack is the definition of overspending.

How We Modernize Without Tearing Out

During the 2020 to 2021 pandemic hardware shortage, control processors, network gear, and specialty electronics went to lead times measured in quarters, not weeks. We were running active projects with owners who needed systems delivered, and the incumbent supply chain simply could not deliver on schedule.

So we built our own answer. The Restrepo Field Node is a purpose-built control appliance. It is a hardened PC, spec’d and configured by Restrepo, that runs Crestron VC4 in a virtual machine. VC4 is Crestron’s virtual control server software, which allows a Crestron control program to run on a general-purpose computer instead of a dedicated hardware processor. The same box also runs a Restrepo diagnostic layer covering network monitoring, log capture, firmware inventory, remote access, and integration testing.

It is the best of both worlds. VC4 gives us control-system horsepower that outperforms most dedicated processors on the market. The VM sandbox and diagnostic layer give us tools most integrators cannot bring to a site at all. And because the whole thing is our own architecture on a hardened PC, we can spec, stage, and deploy on our own schedule instead of waiting on any single manufacturer’s supply chain.

Here is what it means for a takeover project. An owner comes to us with a working CP3 in the rack. The other integrator wants to pull it and replace it with a current-generation processor because it is on their standard list. Our answer is different. Add a Restrepo Field Node running VC4 in the rack. Keep the CP3 doing what it is doing well. Bridge them where new capability is needed. The owner now has a modernized system with room to grow, the legacy processor is still earning its keep, and the diagnostic layer means we see problems before the owner does.

Others were waiting on hardware during the pandemic. We built the answer, and we have been running it on real projects ever since. The integrator who wants to tear out the whole rack does not have this option, because they have not built it.

What Restrepo Innovations Does Instead

Every takeover project we accept begins with a paid diagnostic assessment. We walk the system with our own tools, deploy a Field Node if the diagnostic scope warrants it, test every zone, and document what we find. That report tells the owner what is working, what is at risk, what has real remaining service life, and what genuinely needs to be replaced now. Sometimes it recommends a full replacement, because sometimes that is the honest answer. More often it recommends selective modernization: a Field Node in the rack, a network refresh, a lighting keypad refresh, an amp added where the zone load has grown, a legacy touch panel migrated to a mobile-native experience without touching the underlying processor.

The owner pays for the diagnostic. They own the report. They can hand it to any integrator they want, including us. That alignment matters. When the owner is paying for our judgment, we sell the truth. When the owner is not paying for the judgment, the shopping list is the product.

Before You Sign a Rip-and-Replace Quote

If you are looking at a proposal that calls for full replacement of a working system, ask the integrator five questions:

  1. What did you actually test in my current system before writing this quote?
  2. Which of these components is being replaced because it failed testing, and which because it is on your standard list?
  3. What is the expected remaining service life of each item you are replacing, based on real-world data, not just manufacturer end-of-sale?
  4. If we selectively modernize instead of tearing out, what does that scope look like and what does it cost?
  5. What is your paid technical assessment process before you recommend replacement, and what does the report deliver?

Any integrator unable or unwilling to answer these questions is quoting from a template. Any integrator willing to answer them is having the conversation an owner is entitled to before they spend six figures.
